Source text - English 22. When a rock lands in the pond: sociodrama and ripple management

I had been working for several years as a trainer and consultant to an agency that managed a number of open custody group homes for adolescents in a small community. It was led by an Executive Director skilled in sociometry, and the supervisory staff had been with the agency for many years. It was a compassionate place to work and staff members were attached to the clients, the agency and one another. They had clear ethical standards and protocols that promoted safety and accountability for staff and young people in their care.
The Executive Director called me to see what I could do to deal with an incident that had shaken the agency. It involved one of the supervisors, let’s call him Steve, a good-humoured and popular staff member, who had been with the agency for about 15 years. He had been accused of sexual assault as a result of inappropriate touching with one of the female residents of the group home. He had been alone in the recreation room (against protocol) and the female co-worker had called downstairs twice but didn’t go down. The police were called, he was suspended immediately, witnesses were questioned and he was charged and later resigned.
The director brought the whole staff together for a one-day workshop to deal with the impact of this situation. We used sociodrama to open up the situation, clarify the issues, identify feelings and roles and encourage dialogue. Since it was embedded in the real experience of people, it was something of a hybrid, with participants playing themselves and reaching to role reverse with other players and imagined roles.
We warmed up the group (about 25 staff members) with sharing:
Metaphor: ‘Coming here feels like …’
Presence: ‘My primary feeling is …’
Fears: ‘My worst fear …’
Sociodrama
The events were stated very succinctly. We put out an empty chair for Steve.
‘Who else has been impacted by this event?’
People identified many groups of people, and we put a chair out for each with a coloured scarf to mark them and people to begin in the roles:
• Steve’s family;
• the complainant;
• other girls in the residence;
• the staff member who didn’t go downstairs;
• female staff;
• male staff;
• administrators;
• staff in other houses;
• the media.
People took these roles and spoke about what it was like to be them. It became clear that there were subgroups of staff members, some who didn’t believe it, some who were really not surprised because Steve used to touch them sometimes in ways they didn’t like, but ‘That’s just Steve, he doesn’t mean anything by it.’ Others were horrified that this group hadn’t blown the whistle years ago, like ‘the compliant mothers who didn’t recognize the abuse.’ We encouraged interchanges between groups; some came out of imagined roles, some out of their actual positions. We followed those with role reversals. We focused on different role clusters. We stopped several times to ask each person to say what they were feeling and then invited people to take different roles. Administrators were challenged (they had never had an inkling from anyone about Steve). They role reversed. People spoke to Steve in the empty chair. We kept going until it seemed that all the different feelings and opinions and challenges had been aired. We ended by having the group sit quietly in a circle and, one by one, each doubled Steve. They then shared how they had experienced the sociodrama, challenges, insights, feelings, surprises.
Then, in pairs, they answered the questions:
A. Does this situation bring up any past experiences for me?
B. What role did I find myself in then? What was my reaction?
C. How did that affect the feelings that this incident evoked?
After lunch, in three rounds of the whole group, they answered the questions:
1. In looking back at this situation do I have any regrets?
2. Is there anything that would make this process easier for me?
(e.g. What do I say to people who ask about it?)
3. Stop/Start/Keep On. In the days ahead what will I keep on doing? Stop doing? And start doing?
Closing comments about the day revealed relief and calm and compassion, and the agency regained its equilibrium. Calm returned to the pond.
